How do you engage 100 employees from 4 different countries in creating a single regional team?

🎯 CONTEXT / CHALLENGES

  • The Southern Europe region is being created by merging two smaller regions: Iberia (Spain-Portugal) and Italy-Greece.

  • Roles are being completely redistributed between the two current HR Directors (expanding their geographic scope but reducing their business scope) and the teams reporting to them (change of hierarchical, functional link, etc.)

  • I am the HR Director in charge of Shared HR Services Iberia and I will join the equivalent team in Italy-Greece to build a Southern Europe team

  • I am responsible for preparing and facilitating a two-day seminar to "launch" the new Southern Europe HR team (96 people) and each of the new sub-teams (by business, by country, etc.), in collaboration with the two other HR Directors in the region.

💡 APPROACH

  • Objectives aligned with the two other HR Directors: 1/ create personal connections and a sense of belonging; 2/ Align on a shared vision and priorities; 3/ Identify opportunities for synergies / collaboration; 

  • Performance indicators: level of energy and engagement observed at the end of the seminar + participant feedback

  • Day 1 morning: set the framework - business challenges (speech by the regional CEO), Vision, Strategy and HR Organization Southern Europe (by the 3 HR Directors)

  • Day 1 afternoon: getting to know each other as people and as a team – “Insight Colors” team workshop led by an external consultant, supported by an internal facilitator at each table (10 tables of 9-10 people)

  • Dinner and Karaoke evening with typical and well-known songs from the region's countries

  • Day 2 morning: identify collaboration opportunities – collaborative workshop in 8 sub-groups of 10-11 people

  • Day 2 afternoon: presentation of workshop results and conclusion

📈 RESULTS

  • Comments collected on post-its at the end of the meeting are 100% aligned with the seminar objectives:

  • Top two tied (over 80% of participants): "having shared and learned from each other"; "getting to know each other in person and building relationships".

  • Next three (over 50% of participants):  "an inclusive meeting"; "an inspiring meeting"; "a single Southern Europe team".

🏆 KEY SUCCESS FACTORS

  • Preparation / Alignment with the two other HR Directors and co-presentation of a shared HR vision (I facilitated the working sessions and formalized the result)

  • Significant time devoted to building relationship and closeness (half a day + the "FUN" evening),  simultaneous interpretation in Italian and Spanish, ...

  • Workshops in small groups allowing exchange and working together
